When a business owner decides to implement Six Sigma into the company culture, he or she wants to reap the benefits of Six Sigma. Let’s review the benefits of Six Sigma regarding business practices and processes. The DMAIC Process 

Define: This is when you define the system, the goals and the current data, as well as the projected goals and expectations. Be very specific and clear and include a time frame.

Measure: Do this at the current level. Collect any data that will be relevant to the current issue you want to fix. The more actual data you collect, the more noticeable  improvement is likely to show up.

Analyze: Perform this for all the data, and show cause and effect. Conduct a Root Cause Analysis (RCA) and show all data to support and ensure all possible actions for improvement have been taken.

Improve: Using tools such as Poka Yoke as well as mistake proofing using data to support your claims. Do test runs and conduct a pilot run to support improvement.

Control: Continuously monitor to ensure any corrections needed are immediately taken care of.

Benefits of Implementing Six Sigma 

 

  • Reducing or completely eliminating variances and errors. Consistency in the product or service is what is key. This is also at the core of Six Sigma strategies, it is the reason Six Sigma exists.
  • Maintaining high quality. Six Sigma methods and tools were created to help companies find the root of the problem. Tools such as Root Cause Analysis, Pareto Chart, Fishbone Diagram and 5 Whys are a great way to find the root causes once and for all.
  • Focus and compliance on standards. Six Sigma’s main focus is on quality standards. Many businesses are in industries that have compliance with other regulatory agencies, such as OSHA and Six Sigma, that lines up with their quality standards.

With all the animal rescues that seem to be increasing in numbers, you’d think that every animal rescue would use the example of William Brown III, the CEO of Humane Society for Greater Savannah. Brown used Lean Six Sigma to eliminate waste and reduce variation.

Basically, Brown used Lean Six Sigma principles to the entire day-to-day operations. With a combination of Lean Six Sigma, standard procedures and best practices, the HSFGS has reduced personnel expenses by 35%.

By using their current software system to track the animal’s length of stay at the shelter through every stage of the process from intake to through adoption, and by making the staff accountable for their section or part of the animal’s stay, they were able to reduce the stay of 45 days to 11 days. The genius of Lean Six Sigma is that by making everyone accountable for their involvement in the process, not only does it encourage teamwork, but everyone feels empowered.

Some of the Lean Six Sigma tools any animal shelter would benefit from include:

  • Value Stream Mapping: This is a great tool for analyzing the entire day-to-day processes from start to finish. This enables the viewer to visualize where the areas of waste are occurring. This can also catch areas that are producing variances; for example, maybe it is taking too long to cubby clean for an individual.
  • The 5 Whys: This method can delve into the root cause of an issue or problem. Just keep asking why until you get to a satisfactory answer. Remember, each answer to a different “why” will yield a deeper response.
  • Poka-Yoke: This is taking a basic step to mistake-proof a specific section of a process. The main requirement is knowing the process that is in question, like the back of your hand. In other words, really specifically knowing where said mistakes are made.
  • Kaizen: Continuous ongoing small improvements will give amazing results. This is the Japanese word for improvement. This is based on the premise that all levels of staff work together for incremental improvements.

    We’ve seen it time and time again; a new business opens up, and by the way everything appears, the quality of their product or service seems to be top notch. But after awhile, they go out of business. So what happened?

    VOC: One of the Greatest Six Sigma Tools

    Voice of the Customer (VOC) could have saved many businesses. If you aren’t pleasing your customer and fulfilling their requirements, you might as well close up shop now. There are many ways you can tap into the psyche of your valuable customers. Here are a couple:

    Direct Customer Comments: This can range from simply asking them to write customer letters, emails, and phone calls (feedback reflected through transcripts from call centers). Then there are also the third party websites.

    The best information is received from your actual customers that have used your product or service. Their specificity is crucial to your business, and any feedback coming from your customers to your business is gold. As for third party websites, such as Yelp, just make sure they are reputable. 

    Market Research: You could do a one-on-one interview with your customers, or conduct focus groups with people that are inclined to use your product or service. A good point to remember is if you make this sound too formal, your customer might not want to give up his/her time to answer questions.

    Surveys: Sending out surveys by email, or even putting a URL on a receipt so that your customer can go to that link on their computer and take a short survey. The problem is that most of your customers won’t do this, even if you say that there is a chance that they could win something. 

    Important Note: If you provide excellent customer service, your customer will want to take care of you because he is made to feel like he is very important. Your approach when using the VOC tool is important; if they feel like they are having a conversation with a friend, your customer is more likely to open up and give you a wealth of information.

    Lean is a methodical approach for eliminating waste in everyday processes so that every step in the process adds value to the customer.

    The 7 Wastes

    Overproduction: This is when you manufacture a product that might not get used right away; you are manufacturing it on spec that you will need it. This is a tremendous amount of waste in storage costs, spending too much in material when it isn’t necessary, not to mention manpower. The goal is to only schedule and produce what is needed and can be shipped out and sold immediately.

    Defects: Can be very costly as having to remanufacture a product that has already been made incorrectly can really affect your company’s bottom line. These unnecessary costs also include having to re-inspect products and additional work that doesn’t add value to the product that should have been correct in the first place.

    Transportation: This is waste in the movement of material that doesn’t add value to the product. This happens when process layout is not good; for example, they are too far in distance between operations/tasks in the processes. Multiple storage locations due to overproduction could also lead to transportation issues.

    Waiting: This is any idle time that is wasted in waiting or if the person doing the process is slow and the machine involved keeps running its cycles. If the processes that are interdependent are not synchronized, waste will occur in time and production costs.

    Inventory: This is inventory that is considered excess stock, and work that has yet to be completed that is in excess of the required. Continuous flow is needed so that unnecessary inventory does not accumulate.

    Motion: This is any motion of a person or equipment that does not add value to the end product. This is due to poor layout that makes excessive bending, walking or reaching when working the processes.

    Over-Processing: This is putting unnecessary effort or more into a product than is valued by the customer. For example, painting or polishing unseen areas is considered waste because it is deemed not important to a customer if the area is unseen. To avoid this a clear specification of acceptable standards is necessary.
