How HR Can Really Help in a Six Sigma Initiative

Not sure of the project you’re working on? Uncertain what separates waste from variation? Don’t know your process improvement from your continuous improvement? Lean Six Sigma practitioners need to know the difference between each of these three methodologies. While they each share similarities, they all work in different ways, and toward different goals. As such, it’s essential, and highly advantageous, to understand their individual philosophies. Today, we ask the all-important question about Six Sigma, Lean, and Kaizen: which is which?

Six Sigma

Six Sigma is the world’s most trusted process improvement methodology. But what does it entail? Six Sigma’s primary aim is to reduce variation, to create greater quality and efficiency in the workplace. Like any science, Six Sigma uses statistics to validate hypotheses, with practitioners using data to justify their decisions and predict future problems. Furthermore, your mastery of Six Sigma depends on belt color, as different belts require different levels of training. Yellow Belts, for instance, have a basic understanding of Six Sigma and can conduct simple data analysis. Master Black Belts, on the other hand, are just that – masters of Six Sigma knowledge and technique. They utilize tools like DMAIC, hypothesis testing, statistical process control, root cause analysis, and Pareto charts. With these key skills, practitioners make lasting process and quality improvements in industries like manufacturing.

Lean

Lean shares many similarities with both Six Sigma, each complementing the other, giving rise to a hybrid methodology: Lean Six Sigma. LSS combines the best qualities of both improvement approaches to create even greater efficiency. But Lean alone takes a different approach. In Lean terms, anything that does not add value is a threat to production. Utilizing in-depth analytical techniques to identify waste, Lean allows you to eliminate it at the source. Below are the eight types of waste (Muda) that occur in the workplace.

  1. Transport. Movement of people, products or information to different locations.
  2. Inventory. Unnecessary storage of parts, pieces or documentation.
  3. Motion. Any extraneous human motion or action. E.g. bending down, turning around, reaching, lifting, or walking.
  4. Waiting. Needless waiting for parts, instructions, information or equipment.
  5. Overproduction. Producing more product than your current demand due to human error. g. producing fifty batches of mobile phones when the customer only wanted ten.
  6. Over-processing. Maintaining overly strict procedures or excessively high-grade materials than you need.
  7. Defect. Variation, defective products, reworking, repeating tasks, incorrect documentation.
  8. Skills. Failure to utilize talented employees appropriately. Delegating tasks to those unqualified to perform them.

Kaizen

Kaizen is a Japanese word, also known as continuous improvement, though its literal meaning is “good change.” As such, any positive change to a business’s production processes, quality, efficiency or productivity is Kaizen. There is some overlap with both Lean and Six Sigma, but, the difference between them is that Kaizen is not a practice. Kaizen is a culture, an attitude towards work, that you must cultivate to see positive change. You can use Lean and Six Sigma to build a continuous improvement culture at work. Moreover, the key is in the word “continuous,” in that there is no end. Therefore, Kaizen is not a single practice but a way of thinking. The aim of which is to create a sustained and continuous effort to maximize your business’s productivity and efficiency.

Bringing Six Sigma to pharmaceutical giant Eli Lilly was something that the company had really done their research on, so when the time finally came to implement it, Lilly was standing there with open arms.

That was about approximately 10 years ago, and back then Lilly had some pretty big goals that they wanted to accomplish with Six Sigma.

Eli Lilly’s Goals

  • Savings goal of 2-3 percent of annual revenue
  • 1 percent of employee population to be Black Belts in Six Sigma
  • 60 projects completed out of several hundred

Today, Eli Lilly is among the top Fortune 500 in the pharmaceutical industry, and they are now leaders in teaching others how to implement Six Sigma for their company.

Lilly has Black Belt staff to lead and oversee external projects on a volunteer basis. Eli Lilly believes that implementing Six Sigma has benefited the company, their shareholders, and of course their customers, so much so that now they are passing the good word.

Lilly feels that by spreading the good word of Six Sigma processes that it will improve the pharmaceutical industry as a whole, and that will improve the health of their customers.

First, Leadership.

Above everything else, a Six Sigma Black Belts should be naturally born leaders. Employers will look to their Black Belt employees for guidance and motivation. Like other certification levels in Six Sigma, Black Belts are expected to understand the fundamentals of the methodology. However, what separates Black Belts from lower certification levels is their ability to recognize and understand when to use said fundamentals. While a technical or engineering degree is beneficial, most Six Sigma Black Belts will understand the need for thorough comprehension of the methodology and where implementation is necessary.

Last, Trust.

A team is only as effective as the weakest link, and this saying resonates within Six Sigma. Whether improving a business process efficiency or decreasing waste output, employees need a strong leader who will guide them towards the right goal. A Six Sigma Black Belt should practice trustworthy characteristics, promoting the integrity of the entire production or manufacturing team. In order to do this, employees must have trust in their leader. Complementing the first skill Black Belts must have to succeed, trust is equally important. When a team of employees does not trust the initiative of their leaders, progress cannot be made. In contrast, when employees respect their manager and trust that their goals are aligned with the company, progress is easily made.

In today’s world of online training and certification, it can be challenging to find the right practitioner for your needs. Likewise, it can be equally difficult sifting through the legitimate training providers and the questionable ones.

One tip we recommend you try why finding the right Six Sigma practitioner is to request testimonials. These can be from past or current students, or even companies who employ personnel from this particular course. Regardless, testimonials will offer needed insight into your practitioner. Though, practicing this tip can face numerous obstacles. In today’s article, we will outline our three-step approach to asking for testimonials from your online practitioner.

The Approach

Never begin asking for testimonials without a clear mission in mind. First, what type of practitioner are you considering? Do they offer certification, training, or only certificate examinations? Next, decide what information you want to receive. Do you want to read only testimonials from current students or should you request ones from certified Six Sigma employees as well? Once you have compiled your fundamental goal for using your practitioner, contact them

This step will provide you with the first indication of how official your practitioner in question is. If basic contact information, such as email addresses, phone numbers, or a physical address are hard to find, chances are you should find a new provider. If you do have contact information, first begin by sending an email. Briefly, explain that you’re interested in their program (specify which one if there are multiple). Then, ask for a list of testimonials from past or current students. Additionally, you can also request contact information for people who have taken the course, like references on a resume. 

The Response

How and when your Six Sigma provider responds will be your next indication of their program. If you have to wait more than two working days to receive a response via email, look for a new provider. Not only is this unprofessional, but it also indicates the level of attention you can expect to receive from staff if you enroll in the course.

If you get a response back but without any testimonials, this is another warning sign that you should consider a new recruiter. While the practitioner may be caught off guard by your response, providing feedback, positive or negative, on the course is not out of the question. Furthermore, if you received a reply but an answer as to why testimonials would not be provided, try giving them a call. This is also an opportunity to ask questions about the program directly to the provider and to feel out how they will interact with you.

The Conclusion

The end goal of this process is to receive testimonials from your potential Six Sigma practitioner. Now at the final step, your job is to form a conclusion. To help, here are some basic guidelines you can follow to decide if your practitioner is worth your time.

If you receive testimonials without hassle, move forward with said provider. Likewise, if they also provide positive and negative reviews about the course, it’s a safe bet you can trust the information given. However, if you do not receive testimonials, have difficulty communicating with the provider, or face a prolonged delay in contact, walk away. Of course, it can be irritating to have wasted time on an ill-repute practitioner. However, it’s better to waste an email, phone call, and a few days than weeks of partaking in a program, only to not receive what you expected.

It’s no doubt that obtaining any level of Six Sigma certification will further advance your career. A truly unique skill in of itself, Six Sigma is the ideal business process improvement method more employers have come to expect their employees to know. While your employer may offer training courses to advance your levels of certification, a general understanding of the methodology has become an expectation. However, finding the right Six Sigma practitioner on your own can be tricky. Too often do illegitimate training course scam prospective students out of the hours and money they invest in certification. In the end, you may end up wasting time and effort only to obtain a fake certificate or poor experience. Today, we will introduce three due diligence tips to help make the search for a reputable practitioner a bit easier!

Certificate, Certification, and Training

The first, and simplest form of due diligence to practice is clarifying what exactly you need. When searching for a practitioner, it can be easy to click on the first few links that show up. However, keep in mind that programs’ orders correlate to their amount of paid advertising. Furthermore, multiple practitioners will attempt to blur the lines of what their programs offer. This is where due diligence comes into play!

If you have years of experience practicing the Six Sigma methodology, a practitioner who provides a formal certificate after passing an online course is the best option for you. Likewise, if you’re new to Six Sigma and need a basic understanding of the process, a training practitioner is the better option. Lastly, a certification program is ideal for those who want to combine the training and certification test process under one practitioner. While this is usually the most expensive option, it does provide the most experience and formal understanding of Six Sigma. 

Where Does the Accreditation Come From?

While it’s important to understand what type of program your practitioner offers, it’s even more so to recognize where accreditation will come from. Is your practitioner offering a training course through a university or an online program? Does the Better Business Bureau support the program’s accreditation? Have industry leading corporations used a particular certificate exam to test their employees? These questions and more are an easy way to not only assess the legitimacy of your course but to also clarify where your accreditation comes from. A Six Sigma certification is only worth as much as the provider!

Quality vs. Quantity of Content

Lastly, finding a reputable practitioner can be done by assessing the quality and quantity of the course’s content. For example, most classroom Black Belt certification courses take between four to six weeks to complete. If you find a practitioner online who offers a similar course, does their curriculum take the same amount of time? Likewise, the quality of the course work provided should help you determine whether your practitioner is the right fit or not. Most legitimate certification courses require you to complete a Six Sigma project to receive feedback on your process improvement skills. If you practitioner offers no hands-on experience, they may be lacking in content quality. Additionally, another due diligence tip is to analyze the platforms on which these courses run. Is a practitioner using an up-to-date software for their projects? Is your practitioner providing the correct examples for you to practice; i.e. service industry versus manufacturing?

Slightly questioning and researching Six Sigma practitioners can easily determine if they are the right fit for your needs. Remember, Six Sigma is a business process improvement method that requires discipline, structure, and most importantly, due diligence!

    This article will explain these roles, who is best to fill them, and why they are important to Six Sigma success.

     Six Sigma Deployment Leader 

    The Deployment Leader is the figurehead for the team. DP roles are often taken on by the business leader themselves. Furthermore, the DP will typically hire the rest of the team. This also includes working with the MBB to organize, cultivate, and drive the project at all levels by meeting the following objectives:

    • Establish appropriate and reasonable business goals.
    • Motivate the team.
    • Maintain an active role in all activities related to the project.

    The best DPs promote or continuous improvement, leverage the budget for further initiatives, and ultimately develop a fully capable Six Sigma company culture. Remember, the more time and interest you invest, the higher the chances of success for your project.

    Six Sigma Champion

    Champions are usually managers within the company, organizing and directing the business, function and/or value stream towards significant process improvement. They will interact with and utilize GBs to overcome obstacles, while working with BBs and MBBs to manage the development of the project.

    The best Champions clearly demonstrate how the project benefits the organization, helping to meet business priorities. Most Champions will have a portfolio of prior projects.

    Master Black Belt

    Master Black Belts work with DPs to translate high-level company goals into Six Sigma strategies. Interacting with Champions to manage the project, they are also responsible for leading the development of Six Sigma in the business, while maintaining the division’s overall Six Sigma effort. In accordance with Six Sigma and Kaizen, the MBB promotes transparency, creativity and challenging of the status quo to aid development. MBBs often have prior mentoring and/or statistical experience, and can progress to Chief Quality Officer relatively quickly.

    Black Belt 

    Similarly to MBBs, Black Belts are relied on to create a transparent, honest environment with a key focus on factual data to inform group decisions. Working with those above and below them in the hierarchy, BBs will work tactically to ensure results are identified and process changes are honed and sustained by Champions and MBBs. The best BBs often come from careers in Business Analysis and Process Improvement, with prior Six Sigma experience on their résumé.

    Green Belt 

    Green Belts are responsible for supporting BBs in identifying and applying process changes. GBs also act as part-time Project Leaders, requiring them to scope projects, lead those below them, and liaise with BBs to ensure all project goals are executed properly. GBs are critical to the success of Six Sigma projects and will usually have some background experience in senior management.

    Yellow Belt

    Yellow Belts do not lead projects alone. Instead, they will act in a worker bee role. This mostly includes deferring to the GBs and BBs to aid the progression of the project. YBs are core team members and are often support those above them in the hierarchy. These tasks help to develop process maps, capture data, create simulations, and generate improvements.

    As a change agent, you could be venturing into uncharted territory. Even if you’ve spent many years in the company and think that you know it like the back of your hand, taking on critical responsibilities puts you back on learning mode.

    When you’ve served in a specific position for years, you’re familiar with the rules of the game. But when you’re appointed as a change agent, you’ll need to transition into new functions, deal with people you’ve probably never dealt with before, and get acquainted with processes that you don’t recognize.

    Essentials for a Change Agent

    The role of change agent is scary. It could make or break your career.

    In their book, The Change Agent’s Guide to Radical Improvement (American Society for Quality, 2002), Miller and Lawton say: “Ideally, as change agents, projects would come to us crystal clear. We would know what the issue is and who needs to be involved… Unfortunately, things seldom work that way. Change agents are often recruited by someone… who has only the vaguest idea of how the project should unfold.”

    We’ll discuss five indispensable traits that a change agent must have:

    • Know thy culture knowing the hot buttons of your organization will help make your task easier. How much you know of culture determines the amount of influence you can wield over people. Some issues to consider: is the company known as an early adopter of new ideas and technologies? Is there an atmosphere of distrust or collaboration among staff? Do employees nurture career aspirations? Do employees use the suggestion box frequently or do they ignore it?
    • Collect the right data knowledge is power, they say. The data you collect will depend on the type of change being implemented. If the change is to improve the rate of repeat orders from a certain geographical area that your company serves, you need to ask: who services this area, what products or services are sold, which of these products and services bring in the least and greatest amounts of business, how are complaints handled, and what’s the competition doing? When you gather the right data, you ask the right questions and then decide on the right processes. Good data can reveal a gap between what company staff perceive to be the problems of the product versus what the customers think are the problems.
    • Be specific – the problem with large companies is that they acquire what is called “organization-speak.” This means that the entire communications network is camouflaged in terms that mean nothing at the grassroots level. To say “our company needs to be profitable in the next quarter” is vague. To announce that “changes are underway to make the company more efficient” is vague.

    As a change agent, you need to say it “like it is.” Take the first example above. Wouldn’t it be more meaningful to say, “our company recorded profits of $800,000 last quarter. For the next quarter, we need to increase that by 10% so we should all aim for $880,000 by the end of the next quarter. If we make this profit, 50% will be devoted to upgrading our training rooms and materials so we can train 25 more people every month.” By stating figures and targets and the reasons for them, team members will have something to work with.

    • Master the tools, experiment with new ones it isn’t enough to know the principles of Six Sigma. You have to master its statistical tools: pie charts, T curves, value stream mapping, and variance tables. If Six Sigma tools don’t apply to the specific change, there are other change management tools that you can use. An example would be the Prosci Change Management Maturity Model which utilizes bench-marking and assessments of interactions with companies under doing change.
    • Delegate refusing to delegate is a sure sign that the team spirit may not be all there. When a change agent delegates, he or she spreads the fun by letting others discover their own talents. Team members need to feel that you value their core competencies and that you’re giving them free rein to use their talents to bring about change.

    Let’s break down the workplace organization method of the 5S Tool:

    Sort- Keep only what can be utilized. Toss the rest.

    Standardize – Develop a working template to monitor congruity.
    Sustain – Maintain a standard for sorting, straightening and shining.
