The concept of Hoshin Kanri provides clarity and focus to an organization, by aligning strategic goals through all levels of an organization. It creates an organic flow of information which runs through an organization, where goals run down from management, through the mid-level operation to the production floor. In return, the flow reverses and the production floors provides resulting actionable data flowing up through mid-level operations to management, thus providing alignment.

Taking the first step of implementing Hoshin Kanri begins with developing long-range strategic goals for the organization. A good rule of thumb is to limit the strategic goals applied to five or less to be truly effective. It also allows the focus of energy and resources on what efforts are most important to the organization. Remember, if everything is important, then nothing is important. They should also be either evolutionary or revolutionary. Evolutionary is incremental achievements through continuous improvement. Revolutionary is all about taking big strides, making breakthrough changes with dramatic scope. Both types of goals are crucial to the life of an organization.

The next step would be to develop the tactics for implementing the goals identified. This step is the purview of middle management operations. They are the experts at implementing and allocating resources. There should be a respectable period of thoughtful back and forth between management and mid-level management to ensure goals are clearly understood and that there is a strong alignment between tactics and goals. Over time, tactics can be adjusted and should be, as things changes. Results must be measured and calibrated.

In the final stage, production operations at the supervisory and team levels work out the details on strategy and clearly understand the strategic goals. This is where the action takes place and success will be measured. Management and leaders must stay connected with actions being implemented, mainly through Gemba walks and monitoring of production data flowing up from the production floor.

The flow created with Hoshin Kanri closes loops and ensures focus, clarity and highly efficient operations. It allows organizations to be agile and flex to changing situations in an efficient manner.

The Kanban board is a lean tool for managing flow in a process. From simple processes to the most complex, the board will visually represent a every step in a process process and show the status at any given time. During the late 1940’s, the line workers at Toyota displayed colored Kanbans to notify downstream workers that a demand existed for parts or assembly. As early as 2005, the Kanban board tool started being applied to knowledge work, where processes are typically more opaque than in the manufacturing sector.

When a process is mapped out on a Kanban board and Kanban cards properly represent the work, the process becomes visible and hidden aspects of the work becomes more clear. By mapping out the process, the entire team process is visible to every member and provides more clarity in their sense of purpose. The information displayed will answer the basic questions of who, what, when, where, why and how. There are three basic steps in establishing your Kanban board.

Map Your Workflow – Documenting the steps of a process. The starting point is exactly what it is in the real world. For every step, consider the tasks required to complete the step. Now it is time to build your Kanban board.

Visualize Work in Process (WIP) – Once your process is mapped on the Kanban board, start adding the tasks. Every task that should be done or worth doing, name them so everyone understands and put them in place.

Set Your WIP Limits – Early on, it will be a challenge to understand the ideal amount of work in a process. Start with your best guess. With your WIP limits in place, put them on the Kanban board.

It is important to remember, Kanban is a pull’ concept. This means when someone is ready to do work, they look on the board to see what needs to be done and will pull the task into the next column. The task is then their responsibility until it is complete and someone pulls it to the next step. The natural process of the Kanban board will start revealing bottlenecks in any process and quickly identify inefficiencies. Learn from mistakes and move your processes forward!

Marketing professionals are starting to take their cues from the manufacturing industry and adopt lean agile principles to improve performance and value. A common tool in lean agile practices used in manufacturing are sprints. The two practices are complementary, and achieve significant results when applied appropriately.

Recently, a marketing director with a Fortune 100 organization observed the lean agile process of sprints in their engineering team. They would use month long bursts (sprints) to create and test the potential value of projects. At the end of each sprint, the engineering team would examine what worked and what didn’t. If it was deemed a success, the process was adopted. If it didn’t, then the process was eliminated from consideration. The marketing director found inspiration in the process and success of the engineers, and imagined the same success in the marketing department. Research shows that 77% of marketing departments had adopted lean agile practices in the past five years. Of those respondents, 67% of those organizations increased revenue and profits. This clearly shows the potential of lean agile practice performance in the marketing profession.

Marketing Lean Agile Sprints Work

In this specific marketing department, the director adopted the lean agile process of their engineers and started on a new journey of excellence. The director prioritized a list of their most important projects and delayed lesser ideas until later months. They went to work and ran sprints on their top priorities. When they made their marketing process more customer centric, they also found they started sharing a common language with others in the organization. The overall team started working together and better understanding individual roles. The marketing department developed the process to where they would run a large project and two smaller ones each month. They were able to focus the efforts of marketing to better fit into what the rest of the organization really need form the team. They developed a year-long plan for their sprints, which significantly improved the overall effectiveness of the marketing team. The marketing department was better able to say no, not right now to requests and really focus on what made a difference for the entire organization. The entire team was able to become more comfortable with both failure and honesty. It was like new life came into the department. A mindset developed within marketing that they could experiment with campaigns to reduce workload and effort when putting a new product into the marketplace.

When first learning about TPS and lean, most become focused on the tools. They tend to be flashy and lend to endless discussion about technique and application. But as you gain experience and understanding of lean and TPS, an epiphany occurs. The true essence and spirit of the applications are about continuous improvement and respect for people. The are truly the two pillars of lean and TPS. Waste reduction and management tools are not pillars of the methodology.

The essence of methodology is that each individual employee is given the opportunity to find problems in his own way of working, to solve them and to make improvements.

The essence of lean thinking and TPS is simply put. Keep the focus on building people, then building products, which includes creating an environment of challenging the status quo. The true brilliance and strength of the TPS and lean thinking is the ability to harness the intellectual power of the average employee. This concept is lost on many organizations who get themselves lost in the tools and miss the obvious simplicity of the concepts.

The concept of respect for people not just about the customer or end user. It refers to everyone inside and outside of the organization who has contact with the process. This means line workers, support personnel, vendors and supply personnel. If you follow through with this principle, you will continually analyze the process and seek perfection with involving the customer. This will nurture the ability of the organization to self-identify problems and lead to continuous improvement, or Kaizen. Ultimately, the organization will start to challenge everything and embrace change with ease. More important than the actual improvements, the true value of continuous improvement is in creating an atmosphere of continuous learning and an environment that not only accepts, but actually embraces change.

The concept of collaborative leadership seems foreign to some professionals new to a leadership role. Most newly anointed leaders anticipate an environment where they are streaming orders down the line and their staff are jumping into action. Things are getting done as long as they seem to be in control, barking orders and expecting complete subordination of their authority.  It is an idealistic world that truly only can be successful in the most limited environments or in times of life-or-death situations. The practice of collaborative leadership can be crucial in times of uncertainty or turbulence, but is also a driving element in the lean manufacturing environment. Simply put, it creates a collaborative environment where people can unite with purpose, with clear vision and a solid set of values.

Leaders practicing in an environment of collaborative leadership have a purpose and vision, with character and values that are unwavering.  These elements blend together and create passion, but that passion must begin with the leader. Others will not follow a leader that lacks passion, simply because they lead by example. This element of passion in leadership creates the spark that drives others to initiate actions independently and step up to the challenge.They are will to take on ambitious responsibilities and accept the risks associated without  fear.

The elements of purpose, character and values brings a leader forward in the work environment. One of the hardest lessons learned in that environment is that they are really never in control. It is understood that people comply with authority when the leader is present. The real key to success is what they do in the absence of authority. Collaborative leadership principles demand leaders that can lead without the safety net of a title, position or authority of a superior. This doesn’t mean that you cut deals or accept substandard performance. It simply means that your drive, passion and commitment inspire others to follow your lead. 

Finally, collaborative leadership focuses on developing people and other leaders at all levels. It instills the concept that everyone is a leader.  Everyone has voice that is respected and that they are expected to take the responsibility for their actions. This means that mistakes are no longer there to be documented and considered as punishable infractions. They become opportunities for learning and development. You must take your people outside of their comfort zones and encourage them to succeed.

There are many elements involved in collaborative leadership. They require a leader to give up their authoritative tendencies, get out of their office and join the work environment they are responsible for. It requires character, passion and the establishment of trust. It is truly the foundation of a successful team and the collaborative process. It is all about the people.

PDCA is a methodology used to control and continuously improve processes and products. The roots of the philosophy can be traced back to the Tokyo Institute of Technology in 1959. The father of modern quality control, W. Edwards Deming, referred to it as the Shewart Cycle and commonly referred to it as PDSA. It is known as a system for developing critical thinking.

PLAN – Assess the current process or product and figure out how it can be improved.   

DO – Enact the new process or product by testing small changes and gathering data.

CHECK – Evaluate the data and results from the new process or product.

ACT – If there is improvement from the standard, then it becomes the standard. If not, the existing standard remains in place and more learning is required.

Toyota (TPS) and other lean manufacturers contend that an engaged and problem solving workforce utilizing PDCA creates a culture of critical thinking and is much better able to innovate. This philosophy enables the manufacturers to stay ahead of competition through rigorous problem solving and innovation. PDCA should be continuously implemented in increasing spirals of knowledge. This is especially crucial at the beginning of a project when crucial data is not available. The method provides feedback to support or negate hypotheses. It allow us to be approximately right rather than absolutely wrong. 

By utilizing the PDCA, it allows manufacturers to avoid analysis paralysis, which is a state of overanalyzing or overthinking. When in this state of mind, the situation can appear to be so complex a decision or action is never taken. The decision can appear be overcomplicated, with too many detailed options to make a decision. It seems to best leave the problem alone and deal with the issues rather than risk change.

PDCA allows for major breakthroughs in performance, which is preferred in Western manufacturing and frequent small improvements (Kaizen) which is preferred in the Eastern manufacturing cultures.

A best practice in the manufacturing sector and considered the gold standard for measuring productivity, Overall Equipment Effectiveness (OEE) provides crucial insights in manufacturing. It was a term coined by Seiichi Nakajima in the 1960s to evaluate how effectively a manufacturing operation is utilized. It is based on the Harrington Emerson way of thinking regarding labor efficiency. The results are stated in a generic form, which allows comparison between manufacturing units in differing industries. It is not, however an absolute measure and is best used to identify scope for process performance improvement, and how to get the improvement.

It is understood that manufacturing is a complex and costly process. Absolute efficiency is crucial to success — using metrics and guidelines, manufacturers remain in control over process and production. OEE is the tool which combines manufacturing issues and data points to provide information about the process. Every member of a manufacturing team can use the data to better understand the current state of a process. It provides a strong framework to accurately track underlying issues and root causes, along with a framework for improvement. OEE metrics can accurately and quickly reflect the current state of any manufacturing process. Conversely, it can also be a very complex tool, allowing an understanding of the true effects of various issues. 

The four components of the OEE framework are: OEE, Availability, Performance and Quality (OEE = Availability x Performance x Quality). The Availability key refers to the machine being available. The Performance key refers to how much waste is created through running at less than best speed. The Quality key focuses on the time wasted by producing a product that doesn’t meet standards. It then allows manufacturing companies to pull together separate business functions into simple, but powerfully useful metrics. Finally, by using OEE concepts, waste can be exposed and understood, and efficiencies maximized.

Tesla continues to fight an internal battle to achieve the most efficient Lean manufacturing environment in the world. Elon Musk has brought an unparalleled level of innovation and efficiency to the automaker. His vision and drive has brought Telsa to the forefront of technology. As of late however, he has also failed to deliver on the delivery of his latest model. This has infuriated both customers and investors across the board. Even with that in mind, Musk and Tesla have been able to retain a very strong loyalty across all levels.

During the rise of Tesla, Musk has been loyally devoted to the practice and principles of Lean manufacturing. He has used these philosophies to drive the company forward to heights never imagined from his critics. He understood the strength and value of absolute quality, especially when combined with a high level of innovative drive. This innovation included the maximum amount of robotics across his manufacturing platform. His vision was to drive efficiency and production to the highest levels seen in auto manufacturing. 

In an interview with CBS News, Musk seems to be having a change of heart and perspective. He referred to the environment as production hell, as frustration has risen over the Model 3. Musk now feels that the robotics in the Tesla plant have actually complicated things and has caused the delays in production. During the interview, he states that he will be scaling back on automation and depending more on the human” touch and feel for auto production. For some, this has not been shocking news or an over-statement of the issues. 

Now matter how you feel about Tesla and Elon Musk, this revelations are good for Tesla and investors. He has finally acknowledged the issues and shortcomings, dealing with them in a straight-forward business like manner. It also should reassure his doubters that this will be a great turning point. Every successful person learns from failure. They keep working through problems, failing and bouncing back to do better until they achieve their dreams. Musk is the embodiment of the success/failure philosophy. You can bet on the fact he will bounce back and simply astound us with the next level of achievement.
